The situation

Training outcomes depend on which trainer shows up. Every trainer teaches their own version of the task - the shortcuts they trust, the steps they emphasize, the tolerances they quietly widen or tighten. Two new hires qualified in the same month by different mentors are, functionally, trained to two different procedures.

The variation stays invisible until it surfaces somewhere expensive: a deviation investigation that cannot explain why two qualified operators perform the task differently, or an audit where the answer to “how are your trainers qualified?” is a title on an org chart. In most facilities, becoming a trainer is a matter of seniority and availability. Trainers are observed delivering real training, given structured feedback, and qualified against the standard - with a record. When an auditor asks how you know your trainers are qualified, the answer is a file, not a shrug.

Master Trainer certification. The senior tier: trainers qualified to develop, evaluate, and certify other trainers. This is what makes the capability self-sustaining - when we leave, your organization can grow its own bench to the same standard instead of depending on the people who happened to be in the room when we built it.

The sustaining structure. Requalification cadence, coaching triggers when delivery drifts, and trainer performance visibility for the people who own the program. Trainer quality becomes something the system maintains, not something it hopes for.
